What is feedback triage?

Feedback triage is the practice of sorting incoming customer feedback by severity and urgency, then routing each item to the team that can act on it. Borrowed from emergency medicine, the idea is the same: not every signal deserves the same response speed, so you decide what needs attention now, what can wait, and who owns each item. Done well, triage turns a chaotic inbound stream of reviews, tickets, and survey comments into a prioritized queue with clear owners.

How feedback triage works

A triage process has three moving parts: classification, prioritization, and routing.

    Classification. Each piece of feedback is assigned to a category, usually drawn from a feedback taxonomy. A login complaint, a refund request, and a feature idea all need different handlers, so the category is what makes routing possible. Teams used to do this with manual tagging or keyword rules; most now lean on AI models that read the text and classify it in seconds.

    Prioritization. Each item is scored for urgency. Common inputs: how many users report the same issue, how fast the volume is growing, whether revenue-critical flows (checkout, login, payments) are involved, and the severity of the language. A single confusing-tooltip report is low priority. Two hundred payment failures in an hour is a fire.

    Routing. The item is delivered to an owner: a bug report to the engineering tracker, a billing dispute to support, a feature request to the product backlog. Mature setups automate this handoff into Slack channels, Jira projects, or paging tools, so nothing depends on someone remembering to forward an email.

The line between triage and monitoring blurs at the top of the severity scale. When volume on one category spikes abruptly, triage should hand off to real-time alerting so on-call responders hear about it in minutes rather than at the next weekly review.


Why it matters

Untriaged feedback rots. When everything lands in one shared inbox, urgent items wait behind trivial ones, duplicates get investigated three times by three teams, and slow-burning issues never accumulate into a visible pattern. The practical costs show up as slower incident response, frustrated users who reported a problem and heard nothing, and product teams making roadmap calls on anecdotes because the real distribution of complaints was never tallied.

Triage also protects focus. Engineers trust a queue that has already been deduplicated and severity-ranked; they stop trusting, and stop reading, a raw feed where a typo report sits next to a data-loss bug with equal weight.


A worked example

Triage on a Tuesday morning

Picture a food-delivery app. Overnight, 340 new items arrived: app-store reviews, support tickets, and a batch of in-app survey comments. A triage pass classifies them into roughly a dozen categories. Most are routine. But 41 items mention couriers being unable to mark orders as delivered, and 38 of those arrived in the last six hours, all on the newest Android build. Triage flags that cluster as urgent, routes it to the mobile on-call channel with sample verbatims attached, and files the remaining items to their usual owners. The courier bug has a fix rolling by lunch.
